It's important to hire as soon as it seems reasonable.
For example, when you know your time is best spent on higher-level objectives as opposed to product uploads, or customer service.
It's time to look into hiring.
Follow this 4-step framework to do just that.
1️⃣ - Creating a Bulletproof Job Description 📝
I recommend using Upwork or Fiverr.
The ultimate goal is to create a detailed job description so we can pinpoint the role we want to be filled in our store.
This way the VA knows what role they will be filling.
The first role you should fill in your eCom store is an operator.
They will handle product uploads, customer service, etc until you fill future roles down the line.
In your job description post, you should inform them of the amazing opportunity and build excitement around it.
Make sure to include that it's in your best interest to commit to their growth and development.
You should also include a "hidden challenge" that is necessary for them to complete.
I recommend including either a task for them to do such as putting a specific word in their reply
This way you know they read that far, and a large percentage of people won't follow this instruction.
Which is good for you.
For the job title, follow this template:
"[Your Company Name] New [Position to be Hired]"

2️⃣ - Application Form ✏️
More than likely you'll receive a lot of requests with this golden opportunity.
These are the things you should be looking for in your candidate:
👉 Personalized cover letter. Delete any templates or ones that are clearly just copied and pasted

👉 Good writing
👉 Experiences in this sort of role
👉 Passion/Real desire for the position and excitement arising out of the job description
👉 A strong “why”
After this is done, send the application form below to roughly the top 20-25 potential hires.
Depending on the responses, create a Calendy event for 1 week with interview times that you are available.

3️⃣ - The First Interview 🙍
You should have roughly 5 potential hires lined up for interviews.
You should be getting to know them in this interview, but on top of that find out if they are a person you'd share a beer with.
Very important.
Below are some questions you should ask them, rating them on a scale from 1-10.
👉 What is their work history?
👉 3-4 interesting things that they wrote on their interview form
👉 Is it ever okay to lie?
👉 Do they have Shopify/eCom experience?
👉 What's their ideal job?
The final question should include you asking them to teach you something, which could be anything.
Don't say a word and wait till they respond.
Depending on how unique their answer is, rate it 1-10.
Select the top two candidates based on your scorings using the following sheet.

4️⃣ - The Final Interview 🙍
Now, you should have 2 terrific potential hires chosen.
It's time to look out for a commitment to the role and the desire for a long-term position.
For this, we need to ask more detailed questions such as the following:
👉 How many jobs have they had in the past? Look for evidence of loyalty
👉 Have they managed people before?
👉 What would this job mean to you?
👉 Please explain product upload/customer service/order submissions experience
👉 If you were us, why should we hire you?
Take each question and score it from 1-10 again, by the end you should have a definite answer about which candidate you should choose.
Repeat this framework for all of your future positions to ensure you build a team of rockstars that will help you scale your store.
