Want to scale your agency profitably?
I've helped 600+ agencies do it by automating their repetitive tasks.
Here is how you can do it using $3/hr admins:

But you can scale if you automate and systematize your agency
It is simple, easy and has 5 steps
1/ Time Management
Time is your most valuable asset
If you want to scale, you need to take control of your time
You need to know where your time is goingβ€”and prioritize tasks that give you the most value
For instance, some tasks may take 5 mins but could be more valuable
While other tasks could take 2 hours and make no difference at all
To practice this effectively, I use a process known as XDS
XDS stands for Cut Delegate Systematize
Use software like Toggl to track your time every week
The software plugs into your computer to analyze where you spend your time
By the end of the week, you will have a time summary that tells you where you spent your time
Based on this, you can decide which tasks are most valuable and vice versa
2/ Categorize your time
The time you invest in your agency is NOT equal
Some activities provide you with heaps of value
While other activities only bog you down
If you want to scale big,
You need to invest more time doing activities like:
β€’ Selling
β€’ Marketing
β€’ Booking more appointments
Here are FOUR major areas you spend your time as an agency owner
A- Growth
These are the activities that allow you to grow your business exponentially
You can bolster growth by starting with the end in mind
This allows you to reverse engineer success
By going one year forward in time
You KNOW your long-term goals!
This allows you to visualize the process and path you have to take to reach that goal
EXAMPLE
If you need to reach $50k by the end of the month
You can decide what you need to do today, the next week, and the following month
When you do this, you reach your targets day after day, month after month and so on..
B- Sales
These activities are mainly anything related to the sales processes
These include:
β€’ Selling
β€’ Prospecting
β€’ Follow-ups
β€’ Sales Calls
C- Operations
Operations are crucial to running and managing the agency effectively
Operations include:
β€’ Client Delivery
β€’ Team Management
β€’ Contractor Management
β€’ Account Management
β€’ Client Meetings
D- Admin
Admin activities contain less valuable, repetitive tasks that can easily be outsourced for $3-5/hr
After you categorize the tasks, you need to analyze your list of tasks to determine the value of each task
This allows you to decide;
β€’ Which tasks can be cut?
β€’ Which tasks can be delegated?
β€’ Which tasks can be systematized?
Everything in the administrative bucket can be delegated to free up hours of time
Once you have all the low-leverage activities that are slowing you down
You can outsource them by finding the right talent
This includes:
β€’ Looking for talent
β€’ Building effective SOPs

Make sure you make videos regarding each administrative role from the first step to the last step
SOPs allow them to know what they need to do and what they are getting into
3/ Sourcing Talent
After knowing the specific roles you need to hire for,
The most crucial step is to source the talent to get back your time
You can look for new talent through mutual connections and through platforms like Fiverr and Upwork
Hiring top-notch admins from Upwork is possible
I say this from personal experience
Here are the steps you need to follow:
β€’ Post the job internationally
β€’ Write a detailed description with requirements and keywords
β€’ Describe the role you are hiring for
Side Note: If you are hiring from Upwork, try to look for admins with over $1000 in sales and excellent service record
This lets you know that they know the work, and you don’t have to waste time training them from scratch
4/ Interviewing Process
Before you hire someone for an administrative roleβ€”you need to make sure that they are
vetted
Here are the steps you need to follow:
β€’ Determine the top candidates suitable for the role
β€’ Give them a paid test to track their performance
When you do this, you can judge them based on delivery, communication, and quality of work
5/ Training Admins
After hiring a full-time admin and delegating tasks
You need to block out time and train them on tasks they need to perform
This also includes setting expectations and responsibilities associated with the tasks
EXAMPLE
If I assign my admin any tasks
I need updates on them at the end of the day
Try to give consistent feedback and coaching to remove any gaps in the process
This makes sure that you have accountability in the process
Last but not least, treat your employees like functioning human beings
Know their goals and aspirations and try to help them in their journey
If you do this correctly, you can clear all the low-leverage activities and invest in tasks that help you scale
